1. Project preparation

This project preparation survey is intended to assess the overall project scope and  consistency between expectations, available resources, milestones, business operation constraints and project budgets. It details project methodology and control team organization, decision process, deliverables progress follow-up, reporting tools, risk management, project corporate communication plan, and highlights the roles of per each domain key users and consultants. It finally consolidates and formalizes client and NEXTINSIDE commitments on allocated resources, expertise and technical means. Validated conclusions are presented to project team during kick off meeting.

2. Global Specification

Global specification survey starts with cross domains key users introduction of the ERP software on a project dedicated technical environment. This overview training is provided by the consultants involved in the design. Includes the review of current main business processes, physical organization and critical internal or with business partners information flows. Identification of opportunities and evaluations of expected benefits and impacts, formalization of major solution design orientations regarding to be operations, software structuring options, customizations identification and overall project milestones and budget consistency check. Depending project scope, the project preparation and global analysis phases may be merged. Global specifications are approved by steering committee.

3. Detailed specifications

Detailed specifications are operation level analysis conducted by each key users and domain consultants. It starts with an extended per module training on the ERP software related features, typically finance, sales, purchasing, manufacturing and stocks, plus technical training for system administration and reports design. Reference to project scope, possible configuration options are precisely evaluated and simulated during workshops. Also includes development specifications, identification of any custom reports with evaluation of development workload and teams in charge. The detail specification phase is based on purposely selected prototyping materials and data, real case examples, existing printed reports or documents issued to business partners. The detailed specifications are first validated per each domain key user and consultant, and then are consolidated at overall project level to ensure global targets compliancy, accurate detailed planning buildup, resources and tasks assignments.

4. Solution buildup

Solution buildup phase encloses at function level software parameterization / customizations by NEXTINSIDE consultants and the resulting detailed simulations / feedback conducted by key users and end users. Project technical and functional documentations are elaborated and amended until final validation. The solution build up phase also includes the collection and adjustments of existing master data and investigations regarding history transactions to be dropped, keyed or migrated. It globally contribute to the preparation of a near from final environment for later flow tests and end users trainings. Depending project scope, the detailed specification and solution building phases for may be merged. Completion of solution buildup phase is approved by steering committee.

5. Qualification

Overall solution qualification is a cross validation by project team involving several departments and typically focuses on flow tests and volume tests. Phase is performed from simulations of typical predefined day to day activities involving sales, purchasing, manufacturing, stock and logistic, finances and others. This phase also ensures that all static master data, activity data and internal procedures are consistent and simulates the behavior of the solution during the go live transition period, helping in the adjustment of go live migration scenario. Once the functional qualification is completed, the production environment is configured by technical consultant for technical qualification, including backup / restore simulations by IT team and verification of disaster recovery procedures. Solution qualification completion is approved by steering committee.

6. End user training

End user training and focusing on software functions and business flows they are directly involved in. Training environment is typically derived from the qualification environment. End user training sessions are conducted by key users using the simulation document been elaborated during solution build up phase. NEXTINSIDE consultants may be involved in end user training sessions but are primary in charge of supporting the trainer and helping in the evaluation of the actual knowledge transfer. This deployment scenario furthermore introduces later support organization direction, with first level end users operation support addressed by local team, and second level support provided by consultant. End user training cycle is finally consolidated during dry run simulation, ensuring that the whole organization is ready for go live. Review of the results of dry run simulations by steering committee for go live decision.

7. Go live preparation

Go live preparation phase addresses short term business operations transition scenario from previous configuration to new organization and application. In ensures proper technical and operational landing from legacy environment and under control transfer to the new solution. Project team focuses on business continuity priorities during go live stabilization period, anticipating or postponing non critical system related operations accordingly. Typically includes current master data and history activity snapshots and loading, financial pending postings completions and balance extractions preparations, physical stock consistency checkup and work in progress cleanup. Planning of system technical downtime window. Review of go live support team resources assignments and agenda, issues follow up and escalade procedures. Internal and external communication plan regarding incoming go live.
